73% of Google Ads accounts have structural gaps costing them 20-40% of their monthly budget. After auditing 20+ brands across $120M+ in managed Shopping spend, the pattern is consistent: these aren't strategy problems. They're configuration problems.
This diagnostic asks 8 questions - 2 from each of the 4 pillars in our diagnostic framework. Your answers tell you which pillar is your biggest weakness and where to focus first.
Takes 10 minutes. You need access to your Google Ads account and GA4.
A complete Google Ads diagnostic covers 4 pillars, in this order:
Each pillar depends on the ones before it. Your tracking data doesn't matter if your account structure routes budget to the wrong campaigns. Your Shopping titles don't matter if your tracking is broken. Your negative keywords don't matter if your titles aren't earning impressions to protect.
That's why order matters. Fix from the foundation up.
Question 1: Are your brand and non-brand campaigns completely separate?
Check your campaign list. Look for any campaign where branded search queries (your company name) and non-brand queries (category terms) are mixed.
What a fail means: Brand traffic converts at 5-10x the rate of non-brand. Mixing them inflates your non-brand ROAS numbers. We've seen brands think their non-brand ROAS was 2.4x when it was actually 0.7x after separation. Five months of scaling a money loser because the blended number looked healthy.
Question 2: Is your best-performing campaign "Limited by Budget"?
Sort campaigns by ROAS or CPA. Look at the status column for your top performers.
What a fail means: You're rationing your best campaigns while potentially giving more budget to worse performers. One DTC brand uncapped their Shopping campaign and reduced PMax budget. ROAS went from 1.6x to 2.9x with the same total spend. Budget alignment is one of the fastest fixes in Google Ads - 15 minutes for 20-50% more revenue.
Question 3: Does your Google Ads conversion count match your actual orders within 15%?
Compare Google Ads reported conversions (last 30 days) to your actual orders in Shopify/WooCommerce/your e-commerce platform for the same period.
What a fail means: If Google Ads reports significantly more conversions than actual orders, you likely have duplicate conversion firing (found in 34% of accounts). Your Smart Bidding is optimizing against inflated data, scaling campaigns that are actually unprofitable. If it reports significantly fewer, you have tracking breaks - cross-domain issues, GCLID stripping, or missing Enhanced Conversions. Either way, the algorithm is working with wrong numbers.
Question 4: Is Purchase (or Lead) your only primary conversion action?
Go to Goals > Conversions > Summary. Check what's marked as primary.
What a fail means: Smart Bidding optimizes for whatever is marked primary. If add-to-cart counts the same as purchase, Google finds cart-adders, not buyers. One beauty brand had page views as their primary conversion. They spent $47K optimizing for people who visited pages. Not people who bought.
Skip to Pillar 4 if you don't run Shopping or product-based PMax campaigns.
Question 5: Is the primary keyword for your top product in the first 70 characters of its title?
Open your Merchant Center or product feed. Look at your best-selling product's title. Find the keyword shoppers would search to find this product. Is it in the first 70 characters?
What a fail means: Google Shopping truncates titles at approximately 70 characters in most placements. If your keyword isn't visible, you're not competing for that query. We've seen products with zero impressions on their target keyword because the keyword was buried after character 100 or missing entirely.
Question 6: Is your best-selling product's title longer than 100 characters?
Count the characters (or paste into a character counter).
What a fail means: Most merchants use 30-50% of available title space. Google gives you 150 characters. A 20-character title like "Bamboo Cutting Board" leaves 130 characters of unused optimization potential. After rewriting to 131 characters with keywords, benefits, and specs, that same product saw conversions jump from 34/month to 66/month. More words doing more work.
Question 7: Does your account have at least 100 negative keywords across shared lists?
Go to Tools & Settings > Shared Library > Negative Keyword Lists. Count the total keywords across all lists.
What a fail means: 84% of advertisers fail this check. Without comprehensive negatives, you're paying for clicks from job seekers, free seekers, and queries that have nothing to do with your products. The median well-managed account has 200-500 negatives. Accounts spending $20K+/month should have 500-1,000+. We deploy 400+ per account on average across our client base.
Question 8: Have you reviewed your search term report in the last 14 days?
Go to Keywords > Search Terms. Look at the date range and check if you've added negatives recently.
What a fail means: New irrelevant queries appear constantly, especially with broad match. One supplements brand paid for 847 recipe-related search terms over 90 days - $4,712 wasted with zero conversions. Weekly review would have caught that in week one. Search term review is the single most impactful optimization habit in Google Ads. If you do nothing else, do this.
Count your passes.
| Passes | Status | Where to Focus |
|---|---|---|
| 7-8 | Strong foundation | Fine-tune the weakest pillar. Your account is structurally sound. |
| 5-6 | Gaps to close | Fix the failed items first. Each one compounds the others. |
| 3-4 | Structural issues | Multiple pillars need work. Start with Pillar 2 (tracking) - bad data corrupts everything. |
| 0-2 | Critical | Stop scaling. Fix your foundation before adding more budget to a broken structure. |
Pillar 1 fails (Questions 1-2): Your account structure is routing budget to the wrong places. Fix brand separation and budget alignment. Time: 2-3 hours. Impact: immediate.
Pillar 2 fails (Questions 3-4): Your data is unreliable. Smart Bidding is optimizing for the wrong signals. Fix conversion setup and verify tracking accuracy. Time: 1-2 hours. Impact: 1-2 weeks as the algorithm recalibrates.
Pillar 3 fails (Questions 5-6): Your Shopping titles are losing impressions. Rewrite your top 10 revenue product titles with keywords front-loaded and full character coverage. Time: 2-3 hours. Impact: 2-4 weeks for data to show.
Pillar 4 fails (Questions 7-8): You're paying for traffic that will never convert. Deploy negative keywords and start weekly search term reviews. Time: 30-60 minutes. Impact: immediate.
